The short answer
A management reporting system turns accounting data into a monthly view of performance that leadership can act on. Start from the decisions you make each month, choose the KPIs that inform them, fix the month-end close, connect your data into one model, and produce a monthly pack with commentary and a review meeting.
Key facts
- Financial statements look backward for compliance. Management reporting looks at performance and what to do next.
- A useful monthly pack fits on a few pages: P&L against budget, cash, balance sheet, KPIs and commentary.
- Speed matters: aim to close the books within 5 to 10 working days of month end.
- Automation removes manual work from the close and the pack, so the finance team spends its time on analysis.
Why your accountant’s reports do not answer your questions
Accountants typically produce historical financial statements designed for tax, audit and statutory needs. They are accurate, but they rarely show margin by customer or product, cash runway, performance against budget or what changed and why. That is the job of management reporting, usually owned by a CFO or fractional CFO.
How to build it in six steps
Step 1: List the decisions, then the KPIs
Write down the five to ten decisions leadership makes every month, such as pricing, hiring, spending and collections. Then choose the KPIs that inform each one.
Step 2: Fix the chart of accounts and the close
Structure the chart of accounts so it can report by product, customer, location or project, and shorten the month-end close so the numbers are right and on time.
Step 3: Connect the data
Bring accounting or ERP, CRM and operational data into one reporting model, so every number has a single source.
Step 4: Design the monthly pack
P&L against budget and last year, cash flow, balance sheet, the KPI set and one page of commentary on what changed and what to do about it.
Step 5: Add dashboards and automation
Live dashboards for the KPIs leadership checks weekly, and automated data flows and reconciliations behind them.
Step 6: Set the reporting calendar
Fixed dates for the close, the pack and a monthly review meeting, each with a named owner. The meeting should end in decisions and actions.
Example KPI set for a services company
| KPI | What it tells you | Decision it informs |
|---|---|---|
| Gross margin by client | Which clients are profitable | Pricing and account focus |
| Utilisation | How much paid time is billable | Hiring and capacity |
| Debtor days | How fast customers pay | Collections and credit terms |
| Cash runway | How long cash lasts at current burn | Spending and financing |
| Pipeline coverage | Pipeline value against next quarter’s target | Sales effort and forecasting |
What good looks like
In a previous role as Group Finance Director, AIONSE’s Lead CFO rolled out Oracle NetSuite with a redesigned close that cut the month-end close from 12 days to 3 and removed more than 10,000 manual entries a year, with forecast accuracy above 95%.
Common mistakes
- Starting with a dashboard tool before agreeing which decisions it should support.
- Tracking dozens of KPIs instead of the few that drive decisions.
- Sending numbers without commentary on what changed and why.
- A pack that arrives so late that nobody acts on it.
How AIONSE helps
AIONSE’s fractional CFO and technology teams build management reporting end to end: the KPI design, the close, the data model, the monthly pack and the dashboards.
Frequently asked questions
Why do my accountant’s reports not show how my business is performing?
Accountants usually prepare historical, compliance-focused statements. Understanding performance needs forward-looking management information: budget against actual, margins by product or customer, cash forecasts, KPIs and commentary.
What should a monthly management pack include?
P&L against budget and last year, cash flow, balance sheet, a short KPI set and one page of commentary on what changed and what to do next.
How fast should the month-end close be?
Aim for 5 to 10 working days after month end. Faster closes are possible with good processes and automation.
Do I need new software to build management reporting?
Not at first. Start with the decisions, KPIs and a reliable close. Tools such as dashboards and ERP automation come after the design is agreed.
